Approach

Execution is
the strategy.

Continuous. Measurable. Accountable.

Every XCo engagement runs on one operating system. The formula tells us what to measure. The 90-day loop sets the cadence. Five stages run inside each loop, so drift is caught in weeks, not years.

01 · What we measure

E = C × S × Q × A. A zero anywhere is zero overall.

Clarity, Speed, Quality and Adaptability multiply. Four factors at 60% each give an execution index of about 13%. So we locate the weakest factor in the first two weeks and work on it first.

CClarity

Is every target owned by one named person, with a date and a definition of done?

SSpeed

How many days pass between a KPI slipping and someone acting on it?

QQuality

Would today's delivery pass an audit, an inspection or a funder review without rework?

AAdaptability

When the ground changes, how quickly does the plan change with it?

02 · The cadence

Most organisations plan annually. We execute in 90-day loops.

Weeks 1–2

Assess

Map ground reality from the field, not the org chart. Score C, S, Q and A.

Weeks 3–4

Align

KPIs, named owners and SOPs for every target. Review rhythm agreed.

Weeks 5–10

Activate

Deploy, monitor and correct in real time. Weekly reviews; field visits; same-day responses to slipped KPIs.

Week 9 · formal checkpoint
Weeks 11–13

Accelerate

What worked becomes SOP. Set the next loop's targets.

[Confirm the week allocation above matches how XCo runs engagements.]

03 · Inside every loop

Five stages, every engagement.

The loop sets when things happen. These five stages describe what happens, and they repeat in every loop until the system runs on its own.

  1. Stage 1

    Plan

Turn strategy into an operating blueprint with owners and dates.

  2. Stage 2

    Deploy

Put the right people, tools and budget on each task.

  3. Stage 3

    Monitor

Dashboards plus Gemba walks: seeing the work where it happens.

  4. Stage 4

    Correct

Intervene the moment a KPI slips, not at month-end.

  5. Stage 5

    Institutionalise

Repeated wins become permanent SOPs your team owns.

04 · Governance rhythm

Who meets, how often, to decide what.

  • Daily

Field and centre huddles on the day's numbers and blockers. Fifteen minutes.

  • Weekly

Operating review: every KPI owner reports, every slip gets an action and a date.

  • Monthly

Leadership review of the MIS pack: cash, delivery, compliance, people.

  • Week 9

Checkpoint: is the loop on track? Recalibrate targets and resources before it is too late.

  • Day 90

Loop close: results against baseline, new SOPs, next loop's targets.

05 · Operating non-negotiables

How an XCo team shows up.

Extreme ownership

If it's in scope, it's ours. No blaming the client's team.

Problems surfaced early

Risks are raised before they need escalation, with a proposed fix.

Decisions anchored to data

Every call is tied to a number that someone owns.

Ground presence

In the field and at the centre with your team, not only in the boardroom.

Same-day feedback

Issues raised today are addressed today.
